Good work rarely begins with an output. It begins with an honest look at what is happening, what needs to change and what evidence will tell us whether it has.

Start with Intelligence.

Intelligence is the evidence beneath the decision. It means listening before prescribing, understanding people rather than inventing audiences, and seeing the wider system rather than an isolated brief.

This does not always require months of research. The useful amount depends on the decision. It might mean stakeholder conversations, analytics, customer feedback, market context or bringing together knowledge that already exists in different parts of the organisation.

The aim is not to collect everything. It is to find the things that change what we should do next.

Make it real through Implementation.

Intelligence only earns its keep when it changes something. Implementation turns direction into communications, experiences and practical action while keeping the original purpose visible.

When strategy is handed over as a finished presentation, the people making the work are left to interpret the decisions behind it. Small compromises accumulate. The output may look right while solving the wrong problem.

Keeping thinking and making connected lets the work respond to reality without losing its reason for existing.

Insight is not the post-mortem. It is what keeps the work alive.

Treat Insight as a live input.

Insight is often saved for the end: a report on what happened after the budget has been spent and the next project has already started. That is too late.

Useful insight appears throughout implementation. A confusing question from a customer, a journey people abandon or a message that earns a stronger response can improve the work now. It can also sharpen the intelligence behind the next decision.

  • Observe what people actually do, not only what the plan assumed.
  • Make small, purposeful adjustments while change is still possible.
  • Return what you learn to the next round of decisions.

The Three iii’s are not a funnel and there is no final box to tick. Intelligence creates clarity. Implementation creates momentum. Insight makes both of them better. Then the system turns again, better informed than before.
